The solution to entrepreneurial freedom isn't working harder or hiring more people. It's not even about implementing the latest AI tools, though they are certainly a key aspect. The real answer lies in something far more counterintuitive, becoming more human while your systems handle the grunge.

Scott Abbott knows this paradox intimately. With 30+ years of experience launching, operating, buying, and selling companies, plus recognition as an E&Y Entrepreneur of the Year finalist and Inc. 5000 winner, he's watched countless business owners fall into the same trap. Now, as founder of BOS-UP and author of multiple bestselling books including the newly released Boss Up Moments, Scott is on a mission to help trapped business owners reclaim their lives through what he calls "the essential concepts, tools, and disciplines for exceptional leadership, management, teamwork, and accountability."

The Lie That Keeps Business Owners Trapped

There's a dangerous myth circulating right now: AI can do everything for you.

We've gone through a stage of believing it's 100% capable of running our businesses. But here's what Scott sees happening on the ground with the business owners he coaches:

"The tendency is going to be, okay, I'll just do AI with it. Right? These systems, these structures, the SOPs in your company, all these things... as you go through the process of really automating everything you don't need to do, that's grunge work. That's going to give us the opportunity to humanize more."

The companies racing to replace everything human with AI are setting themselves up for spectacular failure. Meanwhile, the ones investing in their people while leveraging automation strategically? They're about to dominate.

"Actually, I'm just able to do so much with this. I don't need people," Scott warns is the mindset that will sink companies in 2026. "And that's going to be the single biggest failure."

The 10-80-10 Framework: How to Stop Being the Bottleneck

If you're working 60-80 hours a week while your employees seem to coast, you've got the ratio backwards. Scott teaches a framework called the 10-80-10 that transforms how business owners spend their time.

Here's how it works: For most business owners with good systems and structure, the middle 80% of business operations should be systemized. That's what you trust your management team to handle. This frees you up to spend the first 10% on visionary work - market diagnostics, client relationships, employee engagement, and the final 10% on oversight and planning:

"That should free the owner up to spend most of their time, 80%, on the first 10%, which is the visionary stuff, the in-market diagnostics, finding and winning and staying true to their clients and their employees"

But here's where it gets interesting. Once this happens for about a year, your leaders transform too. They gain 25-30% of their time back - not for more tasks, but for something revolutionary: thinking, planning, dialoguing, and connecting.

Scott puts it bluntly:

"The art, the science, the strategy, the mechanics, the purpose, the cause, that's been over the years in colleges and schools and even in consulting, very separated. Thanks to AI and solutions like this, we can integrate."

Why Your Team Needs You to Be More Human, Not Less

Four Seasons founder Isidor Sharp said something decades ago that's never been more relevant:

"Systemise the predictable, humanise the exceptional."

This was pre-AI. Pre-business operating systems. And yet, as Scott points out:

"When was the last time you've been to a crummy Four Seasons?"

The companies winning right now understand something crucial: efficiency without humanity tastes... efficient. Scott illustrates this perfectly with a story about a local burger joint:

"They had a commercial showing an assembly line of milkshakes being made. And the voiceover says, 'We agree their way is more efficient.' Then they show someone making a beautiful milkshake, the ice cream, the scoops, the milk, the blender, whipped cream, a cherry, sprinkles, a straw. And she looks at the camera and says, 'But when was the last time you had a milkshake and said mmmm that tastes efficient?'"

Everything's free now. Information, AI tools, frameworks, you can download it all from the internet. What's not free? Humans. And smart, well-run companies are realizing that their competitive advantage isn't better AI prompts. It's better people doing more human work.

The Mindset Shift: From Doing to Being

Here's where most business owners get stuck. They hear "be more human" and roll their eyes:

"Why are we spending 30 minutes talking about human stuff and getting to know each other? We've got work to do!"

Scott addresses this resistance head-on:

"There are a lot of people going to roll their eyes... but this is part of your job."

In his new book * BOS UP Moments*, Scott includes 40 "moments",  with topics ranging from conflict to boundaries, relationships to culture, leadership to management. Each moment includes a video, explanation, three "gems" (soundbite insights), and five prompts for journaling, coaching, team meetings, or AI-assisted reflection.

During a recent all-day session with a 10-person team, Scott demonstrated the power of integration:

"People read it, they wrote a couple of ideas, then everybody - me and my personal AI - did it interactive. Light bulbs, like in the cartoons, people's light bulbs are going off over their heads."

One board member chose "Coachable" as his word. The opening hit him hard:

"Coaching isn't cuddling, coddling, or cajoling. It's calling you out and calling you up. We coach and we get coached not to be harsh or harmful, but to be honest and helpful. Not to shame, but to sharpen, not to tear down, but to build up."

The three gems that followed cut even deeper:

- "Don't confuse discomfort with disrespect"
- "The trigger is the teacher"
- "Focus on the breakthroughs, not the backlash"

This isn't soft, fluffy leadership development. It's the hard work of becoming a better human so you can build a better business.

The Coming Split in 2026

Scott sees a massive divide coming among business owners. Not just between those growing and those struggling - but within the AI-adoption camp itself.

"There's going to be a real split between companies," he warns. Some will dive into AI full-tilt and leave the human out entirely. They'll automate everything, cut staff, and wonder why their culture implodes and their best people leave.

Others will take a different path:

"Mary, she did this really well, but she would spend 30 or 50% of her time doing this grunge work. Let's get Mary to be more human. Let's give her the ability to really... let's give her a six-hour day. We're making 10 times more. So let's give her a six-hour day and let her live her life, the life she loves."

Those companies that invest in their humans, communication, and team? "Those are the ones that are going to... this is the new way to stand out."

The irony isn't lost on Scott:

"Counterintuitive as it sounds, I actually think the human side's going to get better. Because smart, well-run companies are now realizing that thanks to AI, good systems and automation, that part is self-running with proper guidance and oversight. And the humans then are now what? Doing what? Being more human."

Taking the First Step

You didn't build a business to become its prisoner. You built it for freedom - freedom to spend time with family, pursue your health, live a life you actually enjoy.

The path forward isn't choosing between AI efficiency and human connection. It's integrating both: systemizing the predictable while humanizing the exceptional.

As Scott puts it:

"At the end of the day, the destination is the journey."

You don't have to figure this out alone, and you don't have to wait until you're completely burned out to make a change.

Start by asking yourself: Where in your business are you doing grunge work that could be systemized? And where are you neglecting the human connections that actually matter?
